Build a digital marketing team around the work the business needs done and the decisions somebody must own. Strategy, production, distribution, website operation and measurement need coverage. They do not each require a separate full-time hire at the start.
Assign responsibilities before job titles
| Responsibility | Accountable for | Typical handoff |
|---|---|---|
| Marketing lead | Audience, priorities, budget and trade-offs | Approved brief and success definition |
| Content and creative | Clear, accurate copy and suitable assets | Reviewed material ready to publish |
| Channel execution | Distribution and campaign operation | Relevant responses and campaign records |
| Web and operations | Working pages, forms, routing and systems | Reliable customer and data flow |
| Measurement | Definitions, data checks and interpretation | A decision supported by evidence |
Three workable structures
Small team: one generalist owns priorities and coordination, a subject expert reviews claims and specialists handle work such as design or technical changes. Protect the generalist from being accountable for work nobody has time to deliver.
Growing team: add a dedicated owner for the recurring bottleneck. If campaigns wait for website changes, another media buyer may not solve the problem. If leads are plentiful but poorly followed up, fix the sales handoff.
Larger organisation: combine central standards for brand, measurement and systems with teams responsible for particular audiences or products. Agree who can change shared definitions and infrastructure.
Choose the next hire with evidence
- List work delayed or repeatedly outsourced over a representative period.
- Estimate its frequency and the expertise required.
- Separate a continuing role from a one-off project.
- Define the output and decisions the person would own.
- Compare hiring, training, reallocating work and a specialist supplier.
Use a realistic work sample in recruitment: for example, diagnosing a campaign with incomplete lead data. Evaluate the candidate’s questions and reasoning, not only presentation polish or familiarity with a particular interface.
Make collaboration explicit
Each campaign needs a brief owner, factual reviewer, publisher and follow-up owner. Agree where approved files live and how urgent corrections are handled. A weekly review should resolve blocked work and decisions rather than require every person to recite activity totals.
